There are several ways in which design implemented in FPGA can be converted into ASIC. Each approach has its own pros and cons.
The road with least NRE and fastest turn around time is converting it to a sturcture ASIC. In structured ASIC in general the chip up to metal 1/ metal 2 are pre-fabricated and top metal layers are customized according to the logic. But the drawbacks are the part cost will be high. Also the solution is possible if the analog components you have in your design is available in that particular structure ASIC solution
The other one is MLR based solution. This is a full fledged ASIC manufacturing, but more than one metal layers is fabricated using one mask. The cost of mask (hence NRE) is lower. But the part cost is higher and production rate is also slower. Also the production will take time to start as full physical implementation needs to be done.
Next is full mask set which has highest NRE, but lowest part price. Production starting time is similar to the MLR solution
Also you mentioned that your volume depends on speed achieved. The speed achievable depends on process node. Lower the proceess node, higher the speed, but NRE is will be higher.
